Book review: L R Natarajan’s “The 9 nuggets of innovation”

It was a pleasure to read “The 9 nuggets of innovation: outsmart competition” written by my friend L R Natarajan. Over the past decade, I have seen LRN in action as a guest speaker several times at IIM Bangalore executive education programs. His powerful narrative style combined with his personal experience of democratizing innovation at Tanishq, the jewellery division of Titan was a big hit among participants. I am glad he took the pains to pen down these inspiring stories and weaved 9 nuggets of innovation in this book.

One of my favorite stories in the book revolves around the “3-day miracle” challenge at Tanishq. The idea was to bring down jewellery manufacturing time from 30 days to 3 days. The challenge was especially daunting because jewellery manufacturing at that time was an unorganized sector and the manufacturing process was believed to an art form.

In the chapter titled “Democratize innovation,” LRN presents how he and his team went about designing and executing a number of interventions from 2003 to 2011. It involved several multi-pronged initiatives starting from launching challenge campaigns each year with a specific theme such as putting up “What’s new?” board in each department, enrolling the vendor fraternity and goldsmith in the process of innovation, and many more. Anyone involved in the innovation process would know how difficult it is to sustain an innovation initiative. LRN’s grounded perspective is a testimonial of one of the finest such examples in the Indian context.

LRN was fortunate to have a visionary champion in the form of Bhaskar Bhatt, the then MD of the company. And Bhaskar Bhatt has aptly written a foreword to the book. Bhatt correctly observes that “India’s R&D investments and innovation lag far behind the world” and suggests that “every company needs to raise innovation as a Board agenda”. I couldn’t agree more.

One of the core messages, “anyone can innovate” is loud and clear in the book. However, another core message, “Innovation is simple” is not so clear. For example, the book presents how Titan Machine Building division went about developing robotic kit-marshaling equipment to automate the process. It is possible that the technology development involved Intellectual Property (IP) creation in the form of patents. And it is not clear that some of these technology development aspects can be characterized as simple. Perhaps “innovation can be simple” is more apt.

The book has plenty of pictures of real-life examples of innovations and their enablers especially in Titan. In the Indian corporate context where innovation stories are kept mostly within the four walls, this book shows a way for other innovative companies to publicize their innovation journeys. Recognition of smart failures plays an important role in cultivating experimentation. “9 nuggets” does talk about removing the fear of failure. It would have been nice to see some examples of smart failures too.

Overall, LRN has done an excellent job of synthesizing and presenting his learning from the Titan experience. I wish him and the book best wishes.

My 4 takeways from Dr. Pavan Soni’s “Design your thinking”

Dr. Pavan Soni is a friend and I have seen his journey from innovation evangelist at Wipro to IIMB Ph.D. program to an accomplished consulting career. I am happy to see Pavan adding yet another feather to his colorful cap with the book “Design your thinking: The mindsets, toolsets and skillsets for creative problem solving”.  The book is packed with inspirational stories – several of them from India and suffused with the optimism that Pavan embodies. The book also helped me question some of my deeply held assumptions. And sometimes the questions are more valuable than the examples. Here are my 4 takeaways.

First two are stories in the book that stood out for me.

Power of metaphors: In the “Inspire” chapter Pavan invokes Aristotle’s quote “To be a master of metaphor is a sign of genius” and cites several examples to illustrate it. One of them is Mahindra XUV500. A market survey of a couple of thousand customers across the world got translated into a design brief – to build a car that offers aggressive styling, muscular looks and a macho stance. And then the team adopted the metaphor of cheetah indicating speed, agility, aggression, and muscle. The design team visited Masai Mara, Kenya to watch the beast in the wild terrain. So much to internalize the metaphor!  The design cycle also involved testing 250 prototypes across half a dozen terrains in the world.

Perils of “just do it”: Pavan is also careful to bring out stories from innovative organizations that highlight leadership admitting to mistakes. For example, he illustrates the principle that “just do it” without an appropriate pilot or prototype can hurt badly with two big decisions from Flipkart that backfired. In the first case, Flipkart went for a Big Billion Day sale in October 2014 without doing any prototyping. The site couldn’t withstand the heavy traffic and became dysfunctional for some time. In the second case, leadership decided to take Flipkart towards app-only mode by forgoing desktop customers without any pilot. They had to revert the decision after backlash from employees and customers.

Now we turn to questions that got raised in my mind that rubbed some of my long-held beliefs. It means I need to explore them further. 

Can empathy be engineered? Pavan suggests in the chapter “Empathy and define” that empathy can be engineered. This section builds on the work of several reputed thinkers like Daniel Goleman (self-awareness), Thich Nhat Hanh, and Dalai Lama (mindfulness). And then suggests that with the tools like mind mapping, stakeholder map, and customer journey mapping, empathy can be engineered. If listening with openness and deferring judgment are important for empathy then it is not clear how using tools will cultivate empathy. “Engineering” carries a sense of control and precision in the design process and I don’t know how empathy can be controlled. But maybe I am seeing engineering and empathy in a narrow sense.

Can biases be overcome? Citing research from Francesca Gino, Pavan mentions that confirmation bias can be overcome through curiosity. The solution is hiring and cultivating curiosity. My limited understanding of biases is that they are deep-rooted and extremely hard to overcome. Daniel Kahneman who has researched biases for fifty years keeps saying in the interviews that it is difficult to overcome biases at an individual level. After writing the bestseller “Thinking, fast and slow” Kahneman feels he hasn’t changed much and he is still overconfident. It is possible that the study of Kahneman’s work has biased me. So I need to study this further.

The book contains a comprehensive collection of toolsets associated with creative problem-solving. Personally, it has helped me learn new examples and raise/revive basic questions related to design thinking. I wish Pavan and the book a great success.

My 3 takeaways from “Experimentation works” by Stefan Thomke

I have been a fan of both systematic experimentation and Prof. Stefan Thomke for over a decade. Hence, it is not surprising that I enjoyed his recent book “Experimentation works: The surprising power of business experiments”. In this book, Thomke makes some of the core concepts from his earlier book “Experimentation matters” more accessible and brings out the increased scope and scale of disciplined business experimentation in the digital era. I have several takeaways from this book. However, for the sake of creating interest, let me highlight three of them.

Bad vs good experiments:  The book brings out characteristics of what makes a good business experiment. When a CEO of a retail chain J.C. Penney implements a bold plan of revamping the retail stores based on what worked in his earlier stint at Apple, the company is demonstrating HiPPO, a bias for Highest Paid Person’s Opinion. That is not even a bad experiment. When you tinker with rewards to see if it increases productivity, it is an example of trial-and-error or an uncontrolled or a bad experiment. Why? This is because you don’t know the counterfactual. i.e. How do you know that productivity would have increased even without the changed reward? Thomke dedicates a chapter “What makes a good business experiment?” to explain this which I found useful. The attributes of a good business experiment include falsifiability of the hypothesis, feasibility, and repeatability of the experiment among others.  

Scale of online experimentation: With the advent of online digital platforms, designing and running randomized control trials became cheap, fast, and scalable. Thomke dedicates three chapters to present various aspects of online, large scale experimentation. One chapter takes a peek into his favorite experimentation organization - Booking.com which runs more than one thousand concurrent tests on its website, servers and apps every single day. When it is designing a “Book” button, it creates two versions one with say, a yellow button, and the other with a blue button, and then it gets tested live with millions of customers. The color that attracts the most bookings gets used. David Vismans, chief product officer, says, “Our customers decide where to take the website, not our managers.” With millions of page hits every day, even a small one percent improvement in conversion can have a big impact on the business. Booking.com is not alone, LinkedIn runs between five hundred and one thousand experiments concurrently through the year. Goole, Amazon, IBM, and even start-ups have been using this approach to experimentation.

Ethical issues in business experimentation: What if you are testing a differential pricing rather than different colors of the button? Could it be unfair to the customers who pay more? While designing experiments, has care been taken to see safety and emotional impact on customers? In other words, experimenters carry ethical responsibility to test new ideas for integrity before running randomized experiments. Hence, some of the leading experimentation organizations are adding ethical guidelines and case studies as part of their employee training. In one chapter, Thomke looks at seven attributes of experimentation culture such as integrity.

One area which I wish the book covered more is – replication crisis. As of today (June 2020), it is a decade long ongoing methodological crisis in which it has been found that many scientific studies are difficult or impossible to replicate. It mainly affects social sciences and medicine. Since business experimentation is akin to social science experimentation, I feel it is relevant here.

In the epilogue, Thomke imagines future directions of business experimentation. With the advent of Artificial Intelligence (AI), could design, execution and analysis of experiments be automated – outsourced to experiment-bots like chat-bots? What if the business decisions themselves are taken automatically without human intervention? Thomke feels, based on the current research, that some of the required ingredients for this to work exist already today.

The book gives a number of pointers for further study which I find very helpful. I strongly recommend this book to managers who care about innovation and experimentation.

My 3 takeaways from Ken Kocienda’s “Creative selection” at Apple

“How does this process compare with Apple’s design process?” is a question that I often get in my design thinking workshops. I talk about a few anecdotal incidents I have gathered from here and there. But quickly admit that I don’t know how it works at Apple. Thanks to Ken Kocienda’s “Creative selection: Inside Apple’s design process during the golden age of Steve Jobs”, we get some idea how the software design process worked during the first decade of this century, at least in the iPhone project. Ken is the father of the autocorrect feature of the iPhone and the book is also a biography of the idea from challenge to release. Here are my 3 takeaways from the book:

Importance of demo-culture: If there is one thing that Ken is trying to emphasize the Apple design process, it is the importance given to building and reviewing demos from top to bottom. Demos would get reviewed at all levels all the time. Selected demos would get reviewed by Steve Jobs and Ken begins the book with a detailed description of the drama associated with one of his demos to Jobs. That time Ken was working on the iPad keyboard and he was exploring how to provide the user with an option of two keyboards – one with bigger but fewer keys and the other with smaller but more keys. He had used a zoom key to toggle between the two keyboards. He was proud of the flexibility he was offering to the user. And yet the 2-3 questions that Steve Jobs asked him during the review played an important role in simplifying the design. Ken calls this iterative design process – demo – feedback – next demo – creative selection, the title of the book.

Role of challenge campaigns: In 2005, Ken was part of a small team of engineers working on the secret phone project called Purple. At one point, all the engineers were called for a meeting and it was announced that from then on all of them were keyboard engineers. It meant that the issue of software keyboard on a touch screen had become critical enough for all the engineering effort to be focused on it. The tactile feedback of a Blackberry-type keyboard was missing in their phone and hence typing accuracy was low. All engineers began to show their demos of various types of software keyboards. This is when Ken invented the autocorrect feature and his keyboard demo was selected for further development. This is an example of how challenge campaigns can be used to solve critical business challenges.  Unlike the keyboard derby example, not all business challenges need to be solved by stopping everything else. However, like the keyboard derby example, they need to emphasize demos and prototyping. And at the end, promising ideas need to be integrated into the roadmaps.

The intersection of technology and liberal arts:  In the chapter titled “The intersection” Ken says, “Apple valued expertise in both technology and liberal arts”. Ken is a history Major and pursued photography seriously for a few years before starting his career as a software developer. “Working at the intersection” was a topic of discussion among Apple employees and there was a half-day course on this topic at Apple University. In the technology industry, I am familiar with, this is hardly the case. People like to hero-worship Steve Jobs, but how many are willing to explore what it means to “work at the intersection”? I guess worshipping has always been easier than exploration in human history.
Apart from these concepts, Ken sheds light on many more areas associated with the Apple culture of his time such as the role of DRI – Directly Responsible Individual, the relevance of empathy & focus, the role of collaboration, the importance of asking oneself, “What do I really enjoy?” especially in the context of individual contributor vs management etc.

My 3 takeaways from Scott Adams’ “How to fail at almost everything and still win big”

A few months back my friend RamP recommended Scott Adams’ “How to fail at almost everything and still win big”. At that time, I was struggling to convey the importance of “fail fast, fail often” principle to the students in my course on innovation at IIMB. The book helped me in showcasing to students how successful people like Scott Adams have a long list of failures and they are not shy of presenting it. But the book doesn’t stop at flaunting failures; it goes deeper than that. It presents some of the key challenges we face in our creative journey and suggests some practical approaches in tackling them. And it does so in a witty style. Here are my 3 takeaways from the book:

Fail often in order to succeed: “You want to be steeped to your eyebrow in failure,” Scott says, “It’s a good place to be because failure is where success likes to hide in plain sight. Everything you want out of life is in that huge, bubbling vat of failure. The trick is to get the good stuff out.” That’s quite an insight. In chapter 4 titled “Some of my many failures in summary form”, Scott presents 22 failures and the lessons he learned from them. Chapter 5 is dedicated to “My absolutely favorite spectacular failure”. I would buy this book just for these two chapters. When I present my failure resume in the class, students comment that my failures weren’t that bad. When I tell them the Nassim Taleb quote, “Learn to fail with comfort, pleasure, and pride,” they feel if you are failing comfortably that means you are not trying hard. Perhaps it is not easy to understand that for an idea with big upside, the cost and downside of experimentation doesn’t have to be high. In my failure to communicate this point lies an opportunity for me to improve my presentation in the future.

Goals are for losers, system for winners: “If your goal is to lose ten pounds, you will spend every moment until you reach the goal – if you reach it at all – feeling as if you were short of your goal,” Scott adds, “Goal-oriented people exist in a state of nearly continuous failure that they hope will be temporary.” He suggests that one should treat the system as primary rather than the goal. How is system different from goal? He says that running a marathon is a goal while exercising daily is a system. If you do something every day, Scott calls it a system and if you are waiting to achieve it someday in future, it is a goal. My take is that both have a place but the question is where do you place emphasis? Scott suggests that system should be primary and I feel the same.

Maximize personal energy: How does Scott approach the problem of multiple priorities? He says he focuses on only one metric – “my energy”. Scott says, “The main reason I blog is because it energizes me. I don’t need another reason.” In fact, Scott goes on step further. His Dilbert comic creating process is divided into two stages to maximize the energy-generating ideas and drawing the final art. He has observed that his creative energy is at its best during morning time. So he tries to get new Dilbert ideas at that time. And he draws the final art in the afternoon which is less creative. Shopping drains his energy, so he minimizes shopping. Everyone is different and hence one should pay attention to things that give and drain energy.

I enjoyed the book and strongly recommend it to anyone who wants to preserve or develop the creative part within oneself. I find all the three suggestions valuable, keeping a failure resume, focusing on the system rather than goals and paying attention to the sources of energy. Hope you get to experiment with them.

Could “Create a margin of safety” be the toughest of the 8 steps to innovation to master?

Café Coffee Day founder V. G. Siddhartha’s unfortunate demise coincided with my class on “Margin of safety” in “Strategic Management of Technology and Innovation” course at IIM Bangalore. “Create a margin of safety” is the 8th step of the "8-steps to innovation" book I co-authored. Siddhartha allegedly committed suicide by jumping into the Netravati river near Mangalore. We would never know the exact reasons why Siddhartha took such an extreme step. Given the debt situation of Café Coffee Day group, could it be possible that Siddhartha lost track of margin of safety? And, if a seasoned businessman like Siddhartha can overlook margin of safety, could it be the toughest step to master?

When I discussed this question with my friend and co-author of “8 steps to innovation”, Prof. Rishikesha Krishnan, he suggested I read the book “Failing to succeed: The story of India’s first e-commerce company” by K. Vaitheeswaran. It turned out to be a textbook case demonstrating how difficult it might be to internalize the principle of “margin of safety”. Let’s look at a few anecdotes from the book which illustrate this point. But before we look at it, let’s note that we are looking at a venture story when it hit a downward spiral. The Indiaplaza story contains several ups and many things that the founders should be proud of. Moreover, innovators and especially entrepreneurs should be indebted to K. Vaitheeswaran for the candid narration of his experience. It is so rare in the Indian context.

June 2009:  "A jewellery vendor from Delhi came to our office with a few thugs and abused me with choice expletives in front of all staff members and threatened to beat me up physically if I did not pay up the dues within two days."

"An apparel vendor from Surat came to the office accompanied by a local policeman. The policeman threatened to arrest me if we didn’t settle the dues in one week."

August 2012: "I had stopped drawing my salary from August 2012, and worse, I had made the mistake of using my personal credit cards to spend for the company. Every day private collectors visited our home on behalf of credit card companies and loudly demanded money to embarrass and shame me in front of my neighbours and family. Then I decided to withdraw my Provident Fund (PF) because we desperately needed money."

December 2012: "The last week of December was terrible. On 31 December 2012, New Year’s Eve, a group of drunk people banged on our apartment door loudly and in front of my neighbours, family and some friends abused me for non-payment of dues. I was falling into bouts of depression and my health was taking a severe beating."

April 2013:  "When this deal (a potential acquisition) fell through, the creditors became furious. In a few days, our office was swarming with creditors in person. An electronics merchant, during the conversation in our office, pulled out a dagger and placed it on the table. The managing director of a big publishing and distribution house from Delhi met me in Bengaluru and said that he would ‘throw babies in front my car’ when I was driving."

August 2013: "I was standing inside the Ulsoor police station on Cambridge Road in Bangalore. I waited to be interrogated by the inspector on a complaint filed personally against me by a merchant."

8 December 2013: "I had quit and I was not coming back. I had nothing to show for my efforts over fourteen years except for several court cases against me, social media abuse, being avoided like the plague by people I knew and being branded a failure."

At one point the author says, “Whenever I read about people taking their own lives due to financial troubles, I confess, I can understand and sympathize with a moment of madness.”

Building a “margin of safety” involves asking two questions: “What kind of catastrophic risk is there? And, can I live with it?” From the anecdotes above it looks as if the worst-case scenario was not difficult to imagine in 2009 itself. And yet no major action was taken to protect oneself against such a situation. Hence, I am beginning to wonder if creating a margin of safety could be the toughest of the 8 steps to innovation to master.

How can success be damaging to creativity? A Javed Akhtar perspective

“So do you think that success can be damaging to creativity?” asked Nasreen Munni Kabir in her interview with Javed Akhtar in 19991.  “Yes, of course,” Javed answers, “I think it happened in our case. If we had the right scripts, Amitabh would have done anything we offered him, without question. But what did we offer him? After Trishul and Don, we failed him as writers. We didn’t do anything worthwhile.” Why does this happen – i.e. success damages creativity? Let’s explore in this article.

First, let’s understand why Javed Akhtar says that success can be damaging. “I think what goes wrong is that we get too scared of failing,” he says, “When you’re too scared of failing, you don’t experiment. And when you don’t experiment, you become trite.”

What Javed Akhtar’s interview brings out is the first step essential for creativity to sustain. It is an acknowledgment that I have stopped experimenting and I am just repeating a formula that has perhaps worked in the past. In fact, by 1999, Javed Akhtar had stopped writing film scripts and found a new source of energy – lyrics writing. He says, “I have learned one thing that the moment I lose interest, I will do something else.”

By 1999, Javed Akhtar was not only writing lyrics for films but was also experimenting with non-film albums. He had done Sangam with Nusrat Fateh Ali Khan (1995), Silsilay with Jagjit Singh (1998) and Breathless for a young man whom Akhtar calls “a talented singer and musician” Shankar Mahadevan (1998).

Javed Akhtar’s perspective highlights two questions worth asking oneself. One, are you doing something that gives you energy?  Two, are you experimenting?

Javed Akhtar’s career as a lyricist took off post this interview in such a big way that the title of the Oxford University Press book was changed later from “Talking films: Conversations on Hindi cinema with Javed Akhtar” to “Talking films and songs”. And perhaps later the conversation related to songs was culled out to create a new book titled “Talking songs” where sixty songs were added to the book.

In short, ask two questions to yourself once in a while, (1) Am I doing anything that gives me energy? (2) Am I experimenting?

My 3 takeaways from “Metaphors we live by” by George Lakoff and Mark Johnson

Metaphors we live by” by George Lakoff and Mark Johnsen was in my to-read list ten years ago when I read about metaphors in Chip & Dan Heath’s “Made to stick”. However, I never got around to reading it until recently. During last decade metaphors, for me, went from being a useful communication tool to a dominant ever-present lens. “Metaphors we live by” was published in 1980 and it explores the roles metaphors play in shaping our thinking process. Here are my three takeaways from the portion of the book I have read so far.

Our thinking is metaphorical: Traditionally, we look at metaphor as a linguistic concept – perhaps more relevant to poets and writers. The book makes a bold claim quite different from this belief. It says, “The most important claim we have made so far is that metaphor is not just a matter of language, that is, of a mere word. We shall argue that, on the contrary, human thought processes are largely metaphorical.” That means metaphors are deeply ingrained in our thought process. For example, if we believe “life is a journey”, then we would use expressions like – This is an important milestone for me, I am stuck, It has been a long bumpy road, I am at a crossroad etc. However, if we believe “life is a gambling game”, then the expression used could be – We’ll have to take our chances, I am betting big on this, The odds are against me, Play your cards right, He is keeping it close to his chest. Lakoff and Johnsen write, “The way we think, what we experience, and what we do every day is very much a matter of metaphor”.  

Metaphors provide experiential understanding: Lakoff and Johnsen say that the primary function of a metaphor is to provide a partial understanding of one kind of experience in terms of another kind of experience. My favourite example is the way Dr. Venkataswamy, founder of Aravind Eye Care, framed the challenge while starting an eye hospital in Madurai more than forty years ago. Dr. V asked himself, “How might we make eye care delivery as efficient as McDonald's?” Many of us have some experiential understanding of the efficiency of McDonald's. We don’t associate a hospital visit to a visit to McDonald's. But by asking this question, you start associating a known experience to a new experience you want to create. This example also highlights how we use metaphors – by highlighting one aspect of the experience (efficiency) over other aspects (say, product, business model or marketing).

Metaphors can create a new reality:  “Time is money” is how most of us think. We invest time, waste time, save hours by working from home, spend time judicially, run out of time etc.  The authors say that the Westernization of cultures throughout the world is partly a matter of introducing the TIME IS MONEY metaphor into those cultures. Some of the tribal cultures even today don’t think in terms of investing, saving time etc. Perhaps for some “Time is a river” – ever flowing, ever new. When I first considered “Human life is like a wave in the ocean” as a serious possibility more than twenty years ago, I was deeply shaken. It had serious implications on some of the core concepts like progress, success, death etc. I had to explore further to see what emerges as a new reality. Hence, some metaphors are called “generative metaphors”. They help you ask new questions you hadn’t asked before and they help you see a new reality not perceived by your senses.

To summarize, we looked at three aspects of metaphors. Our conceptual system is permeated with metaphors, metaphors try to express one experience in terms of another, and metaphors have the power of creating a new understanding. The book is concept-heavy. However, it uses plenty of examples to illustrate the points. “Metaphors we live by” is potentially an eye-opener.

A sketch of Spinoza, the secular saint from “The courtier and the heretic” by Matthew Stewart

I have a fascination for secular saints, spiritual teachers who stand outside the religious boundaries and practice what they preach. Seventeenth-century Dutch philosopher Baruch de Spinoza is one of them. I got a chance to read Matthew Stewart’s book, “The courtier and the heretic: Leibniz, Spinoza and the fate of God in the modern world”. As the name suggests the book is as much about Leibniz, the German polymath as it is about Spinoza and their interaction. However, in this article, I would like to restrict myself to the brief sketch of life, times and work of Spinoza that I could create from this book.

Life: Born in a Jewish family emigrated from Portugal, Spinoza lived in the Netherlands from 1632 to 1677. He lived a life of double exile – his family was exiled from their native country and then he was excommunicated from the Jewish community because of his heretical views when he was twenty-three. After the death of his father and elder brothers, Spinoza and his younger brother managed the trading business for a few years before getting excommunicated.

During the day, Spinoza ground lenses for microscopes and telescopes. And at night, he polished his system of metaphysics. He lived a peaceful and solitary life of contemplation. However, he always had a few friends with whom he discussed his views and corresponded extensively with philosophers, scientists, and theologians across Europe. When he died, the inventory he left behind included two pairs of pants, seven shirts, and five handkerchiefs. His only luxury was a large bed with red curtains which he had inherited from parents.

Times: Spinoza grew up in Amsterdam during the Dutch golden age – times when Amsterdam was the center of world trade, tolerant of the incoming settlers and visiting traders, and most important it was a place where freedom of its citizens was valued. It was home to philosophers (Descartes), scientists (Huygens, Leeuwenhoek), painters, merchants and more. It was also a time when a new scientific order was beginning to rise on the backdrop of an established theocratic order. 

Work: Key philosophical contributions of Spinoza are presented in two books: Theological-Political Treatise (1670) and Ethics (published posthumously in 1677). Here are a few sentences from the “The courtier and the heretic” that I found useful in understanding Spinoza’s ideas:
  • God (or Nature or Substance) is the essence of the world (or universe). p. 158.
  • This one Substance has infinite attributes. p. 159.
  • Everything in this world is merely a “mode” of an attribute of this Substance. All creatures are nothing but modes. p. 160.
  • Everything that happens, happens necessarily. p. 160.
  • Things could not have been produced by God in any manner or any order different from that which exists. p. 160.
  • Two of the infinite attributes of Substance are Thought and Extension. Under Thought, the Substance manifests as minds, ideas, and decisions. Under Extension, the Substance manifests as physical bodies. p. 168.
  • Human beings have no free will in an absolute sense. Our experience of freedom consists only in this: that we are conscious of our desires but ignorant of the causes that determine them. p. 171.
  • Happiness or freedom comes only from the knowledge of the union that the mind has with the whole of Nature (or God). p. 57.
  • Freedom follows when we “realize ourselves” as it were. p. 174.


In short, I found the book quite helpful in understanding the life, times and philosophy of Spinoza. As a freelancer, a spiritual teacher, someone who enjoys solitude, frugal living and feels no sense of belonging to any religion, it isn’t surprising that I resonate with Spinoza.

Electromagnetism: My favourite metaphor from Salman Rushdie’s “The golden house”

I decided to read Salman Rushdie’s “The golden house” (2017) after reading one of his interviews. He was asked to explain what he meant by the line in the novel – dirt is freedom. That sentence jumped out at me and I added the novel to the to-read list last year.

In “The golden house” the story is being narrated by Rene’ who is attempting to write a movie script based on the life of a family staying in the neighbouring house called the “Golden House” in Lower Manhattan. The family – father and three sons – have migrated to the US from Mumbai after 26/11 terror attacks and they are behaving as though they didn’t have a past. The novel is choke-full of metaphors, a large portion of them from Greek mythology. Here I would like to focus on the metaphor which appealed to me the most: Electromagnetism. I felt that this metaphor runs through all the major characters of the novel including the narrator.

Until the mid-nineteenth century, electricity and magnetism were two totally unrelated concepts. Later, Faraday, Maxwell, and others showed that it is one thing, not two different things – electromagnetism. “Can a man be a good man when he is a bad man?” Nero Golden, the father of the neighbouring family asks the narrator. He is saying that he is goodandbad – similar to electromagnetism.

Petronius alias Petya, the eldest son of Nero is on the extreme side in the autism spectrum. He is making millions of dollars from the computer games he builds. He has agoraphobia which results in him carrying a fear of outdoors, manic depression, inability to socialize and heavy drinking. In short, Petya is saneandinsane.

Lucius Apuleius (Apu) is the middle son. He is a successful artist holding solo exhibitions. In contrast to his elder brother Petya who lives in the virtual world of computer games sitting in his room, Apu mingles with ease in the real world of undergrounds, clubs, prisons, subcultures, gamblers, dying factories, dancing queens. He has a vision problem on the left eye and he sees everything distorted and deformed. In fact, Apu sees ghosts. Thus Apu lives in a world that is realandimaginary.

Dionysus (D) Golden, the youngest son, is androgynous. He is “miserable in men’s clothes and too scared to go public in a dress, painted mouth, and pink hat”. Thus D is manandwoman.

When Nero Golden asks Rene’ the goodandbad question, he further adds, “If you believe Spinoza and agree that everything is determined by necessity, can the necessities that drive a man drive him to wrongdoing as well as right? What is a good man in this deterministic world? Does the adjective mean anything?”  

Today, we don’t differentiate between electricity and magnetism. We call it electromagnetism. Can something similar happen to the polarities of good-bad, san-insane, man-woman, real-imaginary? Is this the core question Rushdie is asking? And when we begin to see the logic of necessity behind every action, goodandbad, isn’t it also called – empathy?

Perhaps dirtandpurity belongs to the same category. In explaining his love of dirt, Rushdie mentions in the interview: “The moment people start talking about purity, other people start dying, you know? The moment Nazi Germany started talking about racial purity there followed a great massacre.” Hence to see that dirt is, in fact, dirtandpurity is freedom.

Why does U G Krishnamurti say, “Thought is your enemy”?

I recently read U G Krishnamurti’sThought is your enemy”. UG, as he is popularly known, is one of the blunt spiritual teachers. This usually means there is no apparent common ground between UG and the reader (or the person conversing with him). “Thought is your enemy” is a compilation of discussions between UG and various seekers in India, Switzerland, Australia, Netherlands and UK between 1985 and 1990. In “Thought is your enemy”, UG is consistent in his position that thought is not an instrument that can help us in solving our problems; on the contrary, it only creates problems. Why does UG say that? Let’s explore it through three claims he makes in the book.

Thought destroys sensitivity: UG says, “The function of the brain in this body is only to take care of the needs of the physical organism and to maintain its sensitivity, where thought, through its constant interference with sensory activity, is destroying the sensitivity of the body.” We might be able to observe this in our daily life. When we are really anxious or stressed, we tend to eat more or sometimes eat less. Body is sending signals about when we should eat and when we should stop eating. However, the constant interference of thought is obscuring those signals. Hence, our eating habit may become abnormal. What happens to eating also gets extended to sitting posture, sleep and various others habits because our sensitivity gets diminished due to interfering thoughts.

Thought can only create problems, not solve them: UG says, “Thought is not the instrument for achieving anything other than the goals set before us by our culture or society or whatever you want to call it. The basic problem we have to face today is this: the cultural input, or what society has placed before us as the goal for all of us to reach and attain, is the enemy of this living organism. Thought can only create problems; it cannot help us to solve any.” Thought comes with a built-in program to create the next goal to be achieved – be it an educational degree, a house purchase, a promotion, a start-up, poverty alleviation or even enlightenment. Once one goal is met, another is generated automatically. Thought makes sure that happiness lies in the future, not in the present moment. How can such an instrument help us live a peaceful life ever?

Thought is fascist:  UG says, “Thought in its birth, in its origin, in its content, in its expression, and in its action is very fascist. When I use the word ‘fascist’ I use it not in the political sense but to mean that thought controls and shapes our thinking and our actions. It has helped us to create our technology. It has made our life very comfortable. It has also made it possible for us to discover new laws of nature. But thought is a very protective mechanism and is interested in its own survival.” Just like a Hitler believes in an ideology and makes it non-negotiable, thought believes in a value system and makes it non-negotiable. Whatever I value, be it a religion, be it a scientific principle or a business principle, once I make it non-negotiable, fascist nature is born. UG says, “You see, the value system is false.”

“Thought is your enemy”, like any other UG book, is not a light reading. It has no prescription. It is not meant to be understood. However, if you are open to reading between the lines, contemplate and perhaps ready to experiment with your own value system, then it may be a powerful companion.

3 surprises from Isaac Newton’s biography

Recently I finished reading “The life of Isaac Newton” by Richard Westfall. It is a fairly detailed account of Newton’s life. We study Newton’s theories from our school days. We would have heard the story of “falling apple” multiple times. Newton’s fight with Robert Hooke and his friendship with Halley was familiar with me. So I wasn’t expecting any major surprises from this biography. And yet, I realized there were several surprises in store for me. Here are 3 major surprises:

Systematic challenge book: Nineteen year old Newton left his hometown Lincolnshire to join Trinity College at Cambridge as a student in June 1661. Barring two extended visits during the plague years, this was to be his home for the next eighteen years. Soon Newton started reading the work of intellectual giants of his time like Descartes, Galileo, Boyle and many others. However, he didn’t stop at just reading. Sometime in 1664, Newton created 45 headings in a notebook under which he would categorize the notes from his reading. The headings included – nature of matter, place, time, and motion, cosmic order, tactile qualities such as rarity, fluidity, softness, violent motion, light, colors, vision etc. He titled the book “Quaestiones quaedam Philosophaea” – “Quaestiones” for short. His notes would not be just copies of the interesting lines from the books he read. They would have a questioning tone.  For example, he would ask “Whither ye rays of gravity may bee stopped by reflecting or refracting ym, if so a perpetuall motion may bee made of these two ways.” He considered “Quaestiones” important enough that he later composed an index.

By the winter of 1664-65, Newton made a list of “Problems”. Initially he put down twelve and then modified the list to make it twenty two problems put under five categories. This list would occupy Newton for the next year. What surprised me is the systematic manner in which Newton created and maintained his challenge book.

Universal gravitation as a slow hunch: The story of falling of an apple and how it led to the discovery of the universal law of gravitation is one of the most famous stories in the history of science. It shows how a simple observation can lead to a deep insight. Westfall goes to some length in the book to dispel the myth behind the story. Yes, Newton did possibly have an insight when he observed a falling apple in 1666. However, he worked on the theory of gravitation for almost next twenty years. In fact, he systematically extended the scope of gravitation to moon, then to other planets, then to comets and then to everything.  By 1680, Newton still held the view that the gravitational force is specific to the solar system which contained related bodies.  He corresponded with Flamsteed, Director of Royal Astronomical Society, and obtained data about the motion of Jupiter’s satellites, on the effect of the conjunction of Jupiter and Saturn and also on the comets. For two years, between 1684 to 1686, he almost locked himself up to focus on the problem of gravitation. Eventually, he was convinced of the universality of the law and he finished writing Principia in 1686. What surprised me in this case is the way Newton step-by-step extended his theory to include more and more objects by using real data from observatory over two decades.

Obsession with self-image:  Newton didn’t like criticism. And he fought with almost everyone who questioned him.  Once he believed in an idea, he went all out to get whatever he can to show that he was right. If it meant stealing data so be it. Once he considered a person to be his enemy, he made life very difficult for the person. This became even more prominent once he became the President of Royal Society and the manager of the Mint. For example, he stole data from Flamsteed’s astronomical observations and didn’t let anyone else access it for years. During his later years, he became obsessed with getting his portraits done. As a President of the Royal Society, he established a practice that the mace (a spray) be placed on the table only when the president was in the chair. Newton’s obsession with his self-image surprised me.

Reading the biography, I wondered if Isaac Newton was a beautiful mind with creativity, madness and no awakening. Who knows?

Plastic paradox and brain’s business of building highways

 For most of 20th century scientists believed that brain develops during a critical period during early childhood and then remains relative unchanged. However, in the last few decades it has been shown that many aspects of the brain can be altered (or are “plastic”) even into adulthood. And yet, we find it difficult to change our habits. We see that people don’t change their views especially their core beliefs easily. This is what Norman Doidge refers to as “Plastic paradox” in his book “The brain that changes itself”. Doidge considers this riddle one of the most important lessons of the book. If our brain is really like a play-doh, then why is it so difficult to change? Let’s explore this riddle in this article.


One of my favourite stories from the book revolves around the neuroscientist Paul Bach-y-Rita. In a now-famous experiment in 1960s he demonstrated that vision can be substituted by other sensory input such as stimulators touching the back. Bach-y-Rita published his result in Nature in 1969 and coined the term “You see with your brain, not with your eyes”. In this experiment, he had a blind person sit on a dentist-kind-of chair. The back of the chair was replaced with a matrix of mechanical vibrators. There was a camera mounted on top. Depending on the object captured by the camera, certain set of vibrators would touch the back. (see the picture) It was found out that the visual cortex of the blind person’s brain began to process the input coming from the skin (back stimulators) and the person began to “see” the objects. This demonstrated that brain could reorganize itself.

Subsequently scientists have found that brain undergoes massive reorganization when one falls in love for the first time and when one becomes a parent for the first time. At the microscopic level, it has been shown that every learning experience involves lasting changes to the brain. In fact, every thought is changing the brain synapses at a microscopic level. Assuming we have 50,000 thoughts a day, your brain is undergoing 50,000 microscopic changes in a day. That’s a lot of change. Ideally, we should be in a good position to change anything – quit smoking, follow a diet, stop worrying unnecessarily etc. But that’s not our experience. What’s happening here?

To explain this “plastic paradox”, Doidge uses a metaphor originally from the neuroscientist Pascual-Leone of Harvard. It says that the plastic brain is like a snowy hill in the winter. When we slide down the hill for the first time, we will create a small path. When we come down the second time, we will find it easier to follow a path closer to the first one. And if we repeat this enough, it would create a speedy track, kind of a highway. The highways serve a useful purpose as we carry out umpteen tasks on auto-pilot such as walking, talking, driving etc. However, the highways also pose a drawback. As the brain gets used to using the highways, who wants to pave a new path? It is too much of effort. That’s how we get stuck with our habits.

So what does one do? Well, Doidge doesn’t offer any solution in his book. However, this is what I feel based on my experiments and I could be wrong. A paradox gets resolved when attention is paid to the inherent inconsistency. Perhaps a good place to start may be by paying attention to the thinking process as it is sliding down the “speedy tracks” especially when it is not serving any useful purpose such as the case of worry, guilt, blame etc. Who knows? This might open up alternate paths. And that might take us to the uncharted territory and lead to creative insights.

I found the book helpful in understanding various ways in which neuroscience is exploring the boundaries of brain's plasticity.

My 3 take-aways from Edgar Schein’s “Humble Consulting”

Prof. Edgar Schein’s book “Process consulting” was published in the year I was born – 1969. Since then he has been refining the concept over the past five decades. I have found the concept very helpful in my consulting career. In fact, I have read all of Schein’s subsequent books in “processing consulting” series – Process consultation revisited (1999), Helping (2009) and Humble Inquiry (2013). The latest entry from this series is “Humbleconsulting: How to provide real help faster” published by Berret-Koehler Publishers (2016). Here are 3 of my take-aways from “Humble consulting”.

Humble questions may result in big impact: One of the key points Schein drives here is that carrying a humble attitude (being curious) towards the client is important in the helping process. And even a simple humble inquiry may lead to a big impact for the client. Here is an example Schein gives from his personal experience. Schein was having lunch with the CEO and his executive team of Alcoa Australia. The CEO pointed out that the VP Administration is retiring and proposed if Steve could be his replacement. VP Finance, VP Operations and a few others said that they were not comfortable with Steve as VP Admin but they were not able to point out the exact issue. At this point, Schein intervened and asked, “Sorry for jumping into the conversation, but I am curious what VP of Admin does.” CEO said that VP Admin heads a bunch of functions such as HR, internal accounting and finance and public relations. At this point, a VP jumped in to point out that Steve won’t be able to handle public relations. Others agreed. So another VP proposed that public relations could be separated from the VP Admin function and a new VP of Environmental Affairs and PR can be created. Everybody was comfortable with this idea and the issue was resolved. The point of this story is that Schein’s humble enquiry on the role of VP Admin led to a workable solution.

Beware of content seduction trap: Schein says, “The consultant must have empathy but carefully avoid content seduction because, as an outsider, he will never have the insider’s direct knowledge of what will and will not work in the client’s culture”. Empathy is understanding the client’s situation while content seduction is a feeling that I understand the client enough and can suggest a workable solution. This looks at odds with the traditional consulting wisdom which says that an expert consultant should be able to provide a workable solution to his client. Schein cites several examples where he and other consultants conducted several interviews with the client executives, formulated a problem and devised a solution. When the solution was presented to the client, he either ignored it or rejected it outright. If proposing a solution is not a good approach, what does a humble consultant do? Well, Schein suggests using adaptive moves which will help client diagnose the problem as well as see a solution.

Adaptive moves for simultaneous diagnosis and intervention:  To understand the philosophy behind an adaptive move, it helps to understand following profound statement from Schein:  There are no “real” problems, only a set of worries. Here, Schein questions the existence of problems as objective reality independent of client. According to him, a problem exists only as a set of worries in clients’ mind. Perhaps the client himself may be unaware of the real worry. A small step one can take in order for the client to see his real worry is what Schein calls an adaptive move. Let’s illustrate this using one of the examples Schein cites. He was trying to help a bunch of smart engineers at DEC in strategy meetings. The engineers were argumentative and would often interrupt each other and shoot down others’ ideas. Schein made several attempts to bring this unruly behaviour to their notice which they acknowledged but continued to behave as before. At one point, Schein got up, went to the flip chart board and started jotting down the ideas that were being discussed. While writing down an idea, if a person got interrupted, Schein would excuse the group and request the person to finish his idea so that he could write it down on the flip chart. That made sure all the ideas were captured and the group thanked Schein for being really helpful. It was a small gesture, but it solved the real concern in the minds of the engineers of losing out on ideas. What Schein originally thought to be the real problem – unruly behaviour – was not a worry as far as the group of engineers was concerned. Subsequently, other group members began to go to the flip chart and learnt to do similar facilitation themselves.

Schein uses 25 cases from his personal experience to illustrate the principles. In addition to presenting the conversation between him and his client, Schein also gives what went on in his mind, something like a mental commentary, before he replies to the client. I found this style very helpful. I am amazed by Schein’s productivity at the ripe age of 87 and wish him many more creative years!

My 3 takeaways from Phil Rosenzweig’s “Halo Effect”

When I present the development of Tata Nano through the lens of the innovation sandbox process, some people say, “But Nano is a failure”.  Why do we find it hard to accept that Nano development might have followed a good process? Because, once we know that Nano is a failure, every attribute of Nano gets tainted by the halo created by the failure, kind of a dark shadow. That is what called “Halo Effect”. It is a cognitive bias in which observer’s overall impression of a person, company brand, or product influences the observer’s feelings and thoughts about that entity’s character or properties.
Once you like Narendra Modi, you start liking other things about him – his diet, his dress, his oratory skills, his exercise regime etc. I turned to “Halo Effect” by Phil Rosenzweig because it is highly recommended by one of my favourite experts on decision making, Daniel Kahneman. Here are 3 of my takeaways from the book illustrated through the examples also from the book:
  • Halo spreads through heuristic substitution: John Kotter and James Heskett from Harvard Business School did a study to find how corporate culture is related to the company performance. Their survey questionnaire had questions like: rate the strength of the corporate culture on a scale of 1 to 5, rate how the company culture fits its environment on a scale of 1 to 7, how much does the company culture values excellent leadership (scale 1 to 7) etc. In all these cases, Kotter and Heskett found high correlation between these attributes (culture, environmental fit, leadership etc.) and performance of the company. That, according Rosenzweig, is not surprising because when asked a question about, say leadership: How is the leadership of the company? We tend to answer an easier question: How is the company performing? This substitution happens without conscious awareness of the person answering the questionnaire. In effect, the variable such as leadership is no longer independent of the company performance. It is under the Halo of the outcome (in this case, performance). Thus Halo spreads through heuristic substitutions which are automatic. 
  • Big data can’t negate the Halo: “Good to Great” by Jim Collins is one of the bestsellers in management literature selling over four million copies since its publication in 2001. The book identified seven characteristics of companies that went from “good to great”. The research involved studying “6,000 articles, generating more than 2000 pages of interview transcripts and creating 384 mega-bytes of computer data in a five-year project”. The research started with 1,435 Fortune 500 companies then narrowed down to eleven which fit the criteria of “good to great”. The criterion was – fifteen years of stock market returns near the general average and then a transition to a period of fifteen years of stock market returns well above average. Then they thoroughly studied the eleven companies. Some of the parameters were free of Halo Effect – e.g. to manager turnover, extent of board ownership etc. However, they also interviewed managers at these “Good to great” companies and asked questions like – “How did the company get commitment and alignment?”
Rosenzweig says, “Interview questions of this nature, where managers are asked to look back and explain what happened, rarely produce valid data, since retrospective self-reporting is commonly biased by performance.” Does good leadership lead to good performance? Perhaps. But perhaps, good performance also leads to seeing the leadership as good. This gets muddled up with Halo Effect. “Good to great” does not even acknowledge that some of the data could be biased.
  • 9-point delusion checklist: If Halo Effect can creep in unconsciously and not go away in spite of large data collection, then what does one do to tackle it? Rosenzweig gives a checklist of 9 delusions which can be used to check if your approach is bias prone.  Some of these delusions are: the delusion of correlation and causality, the delusion of single explanation etc. Perhaps over a period these checks may become automatic. 
I feel that “Halo Effect” is an important book for both management researchers and managers. It might help you when you design a survey questionnaire or when you try to establish cause and effect relationship in a business context.
